How you phrase your focus question determines the type of answers you\u2019ll get. Therefore, it\u2019s best to always consider several different questions before you start. But how do you come up with a bunch of different questions to choose from?<\/em><\/p>\n<h3><strong>Looking for the perfect focus question<\/strong><\/h3>\n<p>In <a href=\"https:\/\/hatrabbits.com\/en\/ask-the-right-question\/\" target=\"_blank\" rel=\"noopener noreferrer\"><u>previous articles<\/u><\/a>, we\u2019ve often paid attention to the importance of asking the right question. Don\u2019t immediately start looking for answers. Instead, pause and list many different ways to approach this challenge. What questions might you ask yourself? The question you focus on determines the type of answers you\u2019ll find, so always consider many alternative questions.<\/p>\n<p>Once you\u2019ve generated many different questions, you can choose the most promising ones to work with. At the bottom of this article, I\u2019ll describe how you can make this selection.<\/p>\n<p>First, let\u2019s focus on actually <em>creating<\/em> a long list of possible questions.<\/p>\n<p>How do you come up with (many) different questions for the same challenge? You use thinking techniques. Just like you can use <span style=\"text-decoration: underline;\"><a href=\"https:\/\/hatrabbits.com\/en\/category\/thinking-techniques\/\" target=\"_blank\" rel=\"noopener noreferrer\">techniques to generate creative ideas<\/a><\/span>, you can use techniques to <em>generate alternative questions<\/em>.<\/p>\n<p>In this article, I describe three different methods to do exactly this:<\/p>\n<h3><strong>1. Wouldn\u2019t it be great if&#8230;<\/strong><\/h3>\n<p>This technique might remind you of the creative thinking technique \u2018<a href=\"https:\/\/hatrabbits.com\/en\/wishful-thinking\/\" target=\"_blank\" rel=\"noopener noreferrer\">Wishful Thinking<\/a>\u2019. But where Wishful Thinking is used to find <span style=\"text-decoration: underline;\">ideas<\/span>, \u2018<em>Wouldn\u2019t it be great if<\/em>&#8230;\u2019 can be used to find <u>questions<\/u>.<\/p>\n<p>You can use this technique both on your own or in a group. When you use this technique, you start by listing different desired outcomes, related to your main challenge. You do this by completing the sentence \u2018Wouldn\u2019t it be great if&#8230;\u2019<\/p>\n<p>Come up with different ways to complete the sentence. Imagine, for instance, that finding talent is a challenge for your organisation. Possible ways of finishing the sentence, in this case, might be:<\/p>\n<ul>\n<li><strong><em>Wouldn\u2019t it be great if every young professional who\u2019s looking for a new job would find us? <\/em><\/strong><\/li>\n<li><strong><em>Wouldn\u2019t it be great if top talent would love to work for us?<\/em><\/strong><\/li>\n<li><strong><em>Wouldn\u2019t it be great if we\u2019d be known to be the best employer in our field?<\/em><\/strong><\/li>\n<li><strong><em>Wouldn\u2019t it be great if many talented youngsters did an internship in our organisation?<\/em><\/strong><\/li>\n<\/ul>\n<p>Clearly, this list could be much longer. Go wild. Come up with as many ways as possible to complete the sentence. When generating a good focus question, <a href=\"https:\/\/hatrabbits.com\/en\/quantity-leads-to-quality\/\" target=\"_blank\" rel=\"noopener noreferrer\"><u>quantity<\/u><\/a> is important.<\/p>\n<p>Once you\u2019ve written down a long list of \u2018Wouldn\u2019t it be great\u2019-questions, select the ones you find most promising. These questions can be turned into focus questions. Start your focus questions with \u2018How can we&#8230;\u2019 or \u2018How might we&#8230;\u2019 The questions above could, for instance, be rephrased as:<\/p>\n<ul>\n<li><strong><em>How can we make sure young professionals who are looking for a job will find us?<\/em><\/strong><\/li>\n<li><strong><em>How can we become an attractive employer?<\/em><\/strong><\/li>\n<li><strong><em>How might we become known as the best employer in our field?<\/em><\/strong><\/li>\n<li><strong><em>How might we get talented youngsters to do their internship at our organisation?<\/em><\/strong><\/li>\n<\/ul>\n<h3><strong>2. Obstacles<\/strong><\/h3>\n<p>Another way of finding focus areas is by listing obstacles.<\/p>\n<p>Ask yourself: \u2018What\u2019s stopping us?\u2019<\/p>\n<p>Start with a <strong>general purpose<\/strong>. Imagine you\u2019re responsible for maintaining a public park. Unfortunately, the park has become a mess. Many people who visit the park leave their rubbish behind. Packaging, soda cans, leftovers and other types of waste scar the once beautiful park. Your general purpose here is: to make the park waste-free.<\/p>\n<p>Based on this general purpose, you ask yourself \u2018What\u2019s stopping us?\u2019 In this case, possible answers are:<strong>\u00a0<\/strong><\/p>\n<ul>\n<li><strong><em>People don\u2019t clean up their waste<\/em><\/strong><\/li>\n<li><strong><em>The park is riddled with waste, so new visitors leave their waste next to the pile that\u2019s already there (leaving your waste on the ground is the norm)<\/em><\/strong><\/li>\n<li><strong><em>Visitors do not feel guilty about their misbehaviour<\/em><\/strong><\/li>\n<li><strong><em>There aren\u2019t enough garbage bins.<\/em><\/strong><\/li>\n<li><strong><em>We can\u2019t keep an eye on every visitor<\/em><\/strong><\/li>\n<li><strong><em>We don\u2019t have enough manpower to call out people on their misbehaviour. <\/em><\/strong><\/li>\n<li><strong><em>It\u2019s hard to pluck the waste out of the bushes. This is very time-consuming.<\/em><\/strong><\/li>\n<\/ul>\n<p><strong><em>\u00a0<\/em><\/strong>Again, you turn the generated sentences into focus questions.<\/p>\n<p>Based on the obstacles above, possible questions would be:<\/p>\n<ul>\n<li><strong><em>How might we encourage visitors to clean up their waste?<\/em><\/strong><\/li>\n<li><strong><em>How might we prevent people from leaving their waste behind? (or: How can we make the park look clean, so people won\u2019t want to spoil it?)<\/em><\/strong><\/li>\n<li><strong><em>How can we make people feel ashamed of leaving waste behind?<\/em><\/strong><\/li>\n<li><strong><em>How can we make sure there are always enough places to throw away your garbage?<\/em><\/strong><\/li>\n<li><strong><em>How can we keep an eye on every visitor in the park?<\/em><\/strong><\/li>\n<li><strong><em>How can we hold every person who misbehaves accountable? (or: how can we make sure we always have enough manpower to call out litterers?)<\/em><\/strong><\/li>\n<li><strong><em>How can we make it easy to remove waste from the bushes?<\/em><\/strong><\/li>\n<\/ul>\n<p>Each of these questions focuses on a slightly different aspect of the problem. Some questions will seem similar. However, a small difference in the way a question is <a href=\"https:\/\/hatrabbits.com\/en\/ask-the-right-question\/\" target=\"_blank\" rel=\"noopener noreferrer\"><u>phrased<\/u><\/a> can lead to wildly different ideas.<\/p>\n<p>Take the first and second question, for instance. \u2018<em>Cleaning up<\/em>\u2019 and \u2018<em>not leaving behind<\/em>\u2019 might seem similar. However, thinking about ways to <em>encourage people to clean up their waste<\/em> will lead to other ideas than thinking about ways to <em>prevent people from leaving waste behind<\/em>. The focus on \u2018cleaning up\u2019 takes waste as a given. The focus on \u2018not leaving behind\u2019, however, could easily lead to ideas where you prevent the creation of waste altogether. You could, for instance, offer visitors food without packaging (limiting the number of people who bring their own snacks). You could also think about packaging with a deposit, or even about compostable packaging<\/p>\n<h3><strong>3. What\u2019s the real problem? <\/strong><\/h3>\n<p>The last technique I\u2019d like to share is the technique called \u2018What\u2019s the real problem?\u2019 You can use this simple question to generate multiple focus questions.<\/p>\n<p>Imagine you\u2019d like to think about creative solutions for a common workplace problem: tools regularly get lost.<\/p>\n<p>First, answer the question \u2018What\u2019s the real problem?\u2019 What makes losing tools so annoying?<\/p>\n<p>In this case, you might answer:<\/p>\n<ul>\n<li><strong><em>Employees often spend a lot of time searching for the right tools, causing a drop in productivity.<\/em><\/strong><\/li>\n<li><strong><em>Lost tools have to be replaced regularly. <\/em><\/strong><strong><em>An unnecessary expense.<\/em><\/strong><\/li>\n<li><strong><em>Having tools lying around can be dangerous, as factory workers can trip over them. Displaced tools can even end up in the moving parts of a machine. <\/em><\/strong><\/li>\n<\/ul>\n<p>Obviously, these insights are input for new focus questions.<\/p>\n<p>The insights could lead to questions like:<\/p>\n<ul>\n<li><strong><em>How might we prevent employees from having to look for tools? <\/em><\/strong><strong>(this question might, for instance, lead to a cabinet with spare tools)<\/strong><\/li>\n<li><strong><em>How might we ensure that tools never have to be replaced? <\/em><\/strong><strong>(this might lead to a personal utility belt for each employee. Every employee is responsible for his or her own belt)<\/strong><\/li>\n<li><strong><em>How can we keep tools from being displaced? <\/em><\/strong><strong>(this could lead to a tool board with sensors, automatically checking if every piece is in place at the end of the shift. It could also lead to a utility belt with tools attached to elastic cords)<\/strong><\/li>\n<\/ul>\n<h3><strong>Choosing the most promising question(s)<\/strong><\/h3>\n<p>Once you have listed a bunch of different questions, make a quick selection. Eliminate questions that focus on elements which don\u2019t really matter. Also, get rid of questions that are not in line with the 5 points of the <a href=\"https:\/\/hatrabbits.com\/en\/5-steps-towards-a-clear-focus\/\" target=\"_blank\" rel=\"noopener noreferrer\">focus-checklist<\/a><u>;<\/u><\/p>\n<ul>\n<li>Addressing just <strong>one issue<\/strong><\/li>\n<li><strong>Specific<\/strong><\/li>\n<li><strong>Clear<\/strong><\/li>\n<li><strong>Positive<\/strong><\/li>\n<li><strong>Actionable<\/strong><\/li>\n<\/ul>\n<p>Often it\u2019s possible to re-write a lousy question is such a way that it passes the focus-checklist test. Do this where possible.<\/p>\n<p>Now that you\u2019ve narrowed down your list of questions, select the most promising ones. Which questions are <em>inspiring<\/em>? If you read the question, you should immediately get your first ideas. If not, it\u2019s probably not a great question.<\/p>\n<p>Which focus questions you choose, can be best decided with those directly involved. As a team, consider which questions are most inspiring and which aspects of the problem are most promising to focus on.<\/p>\n<p>You don\u2019t have to end up with one single question. It\u2019s usually a good idea to think about multiple questions. In different rounds, you can look at your challenge from different angles.
